Design Thinking
Design thinking is a human-centred problem-solving approach, popularized by IDEO and the Stanford d.school, built on five non-linear modes.

The decisive question is whether the problem is well understood. A known compliance requirement does not need empathy interviews. A programme that has failed twice for reasons nobody can articulate does.
Brainstorming: What the Research Actually Says
Osborn's four rules — defer judgment, encourage wild ideas, build on others' ideas, go for quantity — remain sound. The problem is the delivery format. A large body of research finds that a group brainstorming aloud together produces fewer and less original ideas than the same number of people ideating individually and pooling afterwards. Three mechanisms explain it:
- Production blocking. Only one person speaks at a time, so everyone else is waiting, and while waiting they rehearse and forget.

Separating Divergence From Convergence
The single most common facilitation failure is allowing evaluation into the generation phase. Divergence and convergence must be separated in time and explicitly signalled — "for the next fifteen minutes we are generating only; nobody evaluates anything, including their own ideas."
Convergence needs structure too, or the group simply selects the idea proposed by the most senior person. Useful methods include dot voting with a limited allocation, an impact-versus-effort grid, and defined selection criteria agreed before the ideas are reviewed so that criteria cannot be retrofitted to justify a preferred option.
Constraints help. The evidence consistently shows that constrained challenges produce more and better ideas than open ones. "Design a better onboarding experience" produces less than "design an onboarding experience that gets a new hire productive in ten days, costs under $400 per head, and requires no more than two hours of a manager's time."
The Organizational Conditions
Technique is the smaller half. Three conditions determine whether any of it produces anything:
- Psychological safety. Where proposing an unusual idea carries reputational risk, no technique recovers the ideas that are never voiced.
- A decision route. Ideas need a named owner, a decision date, and a threshold for proceeding. An ideation session with no route produces a wall of sticky notes and a photograph.
- Visible action and honest feedback. People contribute again when they see what happened to the last contribution — including ideas that were rejected, with the reason.
