Neuroscience is "any or all of the sciences, such as neurochemistry and experimental psychology, which deal with the structure or function of the nervous system or the brain". Rewards and threats
Animals tend to respond to new objects or situations based on two questions: "Is it dangerous?" — is it a threat to be avoided — and "Can I eat it?" — will I gain some survival advantage by interacting with it.
Human brains are deeply wired in a similar way to ensure survival. They react very quickly to identify objects and situations as either good, to be welcomed, or bad, to be avoided. These decisions seem to be based on past learning and experience, plus some genetic component.
The implication for change managers is uncomfortable: the threat classification happens fast and before reasoning. By the time you deliver your carefully argued rationale, many people have already categorised the change. That is why early framing matters disproportionately, and why the first announcement is worth more preparation than the tenth.
The SCARF model
David Rock's SCARF model names five social domains in which the brain registers reward or threat. Learn them precisely, including the question each represents:

Reading a change through SCARF
Almost every organisational change threatens several domains at once, which explains why reactions are often stronger than the objective impact seems to warrant:
- A restructure threatens status (my grade, my span of control), certainty (what will my job be), relatedness (my team is being split) and fairness (why did that department keep its headcount)
- A new system threatens certainty (I no longer know how to do my job) and status (I was the expert; now I am a beginner)
- Any decision announced without consultation threatens autonomy

Autonomy is the most frequently examined domain because it maps so directly onto co-design. Establishing a working group where people work through issues themselves creates a genuine sense of control. Breaking the change into small steps improves certainty; keeping teams intact protects relatedness; thanking people addresses status.
Mindset
The brain's ability to change its structure to meet new demands and embed new learning is neuroplasticity, and it continues throughout life.
Carol Dweck has demonstrated that getting the best from this capability depends heavily on people's beliefs about their own abilities:
- A fixed mindset — believing ability is a given — means people do not in fact improve. They say, perhaps only to themselves, "I'm not very good at that", and look for coping mechanisms that avoid exposing their limited abilities.
- A growth mindset — believing abilities in any sphere are developable and can improve with practice — turns "I'm not very good at that" into the same sentence plus the word "yet".
This matters directly for change. A workforce with fixed mindsets about a new skill will avoid situations that expose them, which reads as resistance but is actually self-protection. Growth mindset language — framing early difficulty as normal and expected, celebrating improvement rather than performance — is a cheap and effective intervention. It also connects to Oreg's cognitive rigidity as a cause of resistance, which CM3 describes as the opposite of a growth mindset.
Helping people learn to change
Rock makes two observations particularly relevant to helping people learn and embrace change:
- People operate on the basis of mental maps — sets of assumptions and beliefs. These usually change only as a result of lightbulb moments, moments of insight that create a whole web of new neural connections and release real energy for change in the person having the insight. Critically, these insights need to be generated from within, not given to individuals as conclusions.
- People become what they pay attention to. Moments of insight make a permanent difference if they are given attention over time, which adapts the internal wiring of the brain so new ways of thinking and behaving become natural and routine.
From this come three key recommendations to create lasting change in behaviour and attitudes:
- Ask insight-provoking questions rather than giving prescriptions
- Use experiential rather than didactic learning processes to support change
- Use coaching or affirming feedback to remind people regularly, but gently, of their change insights
The first recommendation is the one that most contradicts standard practice. Most change communication tells people the conclusion. Rock's research says the conclusion delivered is far weaker than the conclusion reached — which is, incidentally, a neuroscientific argument for co-design.
